I just helped a friend set up delta with her gmail, and when it was too much of a hazzle, gmx account - and it would have taken 5 minutes instead of 20 if I just had given her a mail.systemli.org invite code...

Yep. Can't agree more.

Note that this is a purely product/marketing POV - I appreciate the
technical challenge.

Hard to say what's the larger prob - losing users at the top of the
funnel ("can't be bothered to set this up"), or later during heavy use
("ugh, this is so confusing with mail showing up in triplicate"). But
my instincts would always prefer getting maximal adoption initially;
much easier then to get data on why users leave (and do the math from
above without much guesswork).
